What good onboarding actually achieves
Good support agent onboarding doesn't just teach someone how to use the helpdesk software. It gives them:
- Deep product knowledge so they can answer questions confidently
- Understanding of your customer types and common issues
- Familiarity with your voice and tone
- Clear escalation paths so they know when and how to ask for help
- Confidence to handle difficult situations without freezing
The goal by day 30 is an agent who can handle 80%+ of tickets independently, knows when to escalate, and feels supported enough to ask questions without anxiety.
Week 1: Product and context
✅ Complete access setup (helpdesk, Slack, email, internal tools)
✅ Meet the team — brief 1:1 with each team member
✅ Read the company overview doc (mission, products, customer types)
✅ Shadow a senior agent for 2 hours — read-only, no interaction
Day 2–3: Product deep-dive
✅ Full walkthrough of the product as a user (get a test account)
✅ Read the top 20 articles in the knowledge base
✅ Read the last 50 resolved tickets — understand patterns
Day 4–5: Process and tools
✅ Walkthrough of the helpdesk: ticket lifecycle, tags, templates
✅ Learn the escalation matrix: what goes to Tier 2, what goes to Engineering
✅ Learn the SLA targets for each priority level
✅ Locate and read all runbooks
Week 2: Supervised handling
✅ Daily 15-minute debrief with team lead: review replies, discuss edge cases
✅ Agent asks questions freely — no question is too basic this week
✅ Focus: low and medium priority tickets only, no critical issues yet
✅ By end of week: agent should feel comfortable with standard ticket types
💡 Review before send: In week 2, the team lead should review every reply before it goes to the customer. This sounds slow but is much faster than fixing bad first impressions. Agents get real feedback on real tickets without customer risk.
Week 3: Independent handling with check-ins
✅ Agent flags any ticket they're unsure about before responding
✅ Team lead does spot-check review of 5 tickets per day (after sending)
✅ Agent handles medium priority tickets independently
✅ High priority tickets: agent drafts, senior agent reviews before sending
✅ End of week: 30-minute check-in on progress and comfort level
Week 4: Full ramp
✅ Team lead spot-checks 2–3 tickets per day
✅ Agent now handles high priority tickets independently
✅ Critical tickets: still flag to senior agent
✅ Day 30 review meeting: metrics review, feedback, 60-day goals set
The day 30 review
At the end of 30 days, sit down with the agent and review:
- First response time — are they meeting SLA?
- CSAT scores — how are customers rating their responses?
- Reopen rate — are they fully resolving issues?
- Escalation rate — is it in a healthy range?
- Self-assessment — where do they feel confident, where uncertain?
Set 2–3 specific development goals for the next 30 days based on this review. The agent should leave the meeting knowing exactly what success looks like by day 60.
Common onboarding mistakes
- Throwing them in immediately — no supervised period means customers receive inconsistent, uncertain responses
- No product training — agents who don't know the product deeply can't answer anything beyond the most basic FAQ
- No debrief time — agents accumulate questions they don't know how to ask; regular debriefs clear the backlog
- Skipping the 30-day review — without explicit feedback at 30 days, bad habits compound
